Say/Do ratio

The Say/Do ratio measures how much of what a team commits to ("say") it actually delivers ("do") within the committed period — typically completed work divided by committed work per sprint or cycle.

A consistently low ratio signals over-commitment, hidden dependencies, or absorbed unplanned work; a ratio consistently above 1.0 can signal sandbagged estimates. The metric's value is in its trend and its conversation, not its absolute number — teams differ legitimately in how they commit. Used punitively, it corrupts instantly (teams commit less to score higher); used as a shared health signal, it surfaces planning problems early.
